Legacy application modernization

Modernize the systems your business runs on without stopping the business

We assess before we commit, replace the system in phases you approve, and hand over code, infrastructure and accounts you own outright.

The cost of standing still

You already know the system is holding you back

Modernization is rarely triggered by ambition. It is triggered by a system that has started charging interest — in downtime, in engineering hours, in the orders that quietly go missing.

Delivery is slowing down

Releases measured in weeks

Deployment takes days of preparation and repeated simulation runs. Change becomes something to avoid.

Architecture that resists change

Years of amendments have left code no one wants to touch. Every estimate carries a premium for the unknown.

Risk and operating cost are rising

Overnight jobs that fail silently

Imports held together by scheduled SQL jobs. When one fails, orders go missing until a customer calls.

Maintenance cost that only goes up

Licences, servers, patching and firefighting consume budget that should fund new capability.

The system cannot carry the roadmap

Two systems, one truth — and they disagree

Separate databases behind the desktop and web applications, held together by a sync nobody fully trusts.

A shrinking pool of people who know it

The engineers who understand the system are leaving — and onboarding anyone new takes months.

Modernization should resolve these constraints without introducing unnecessary migration risk.

Choosing the path

Five ways to modernize — and the honest case for each

A full rewrite is not always right, and lifting a system unchanged into the cloud rarely fixes what is wrong with it. We pick per workload, and we tell you when the cheaper path is the better one.

Risk & effort Low Medium High, staged
Approach
What it means
Best when
Risk & effort
Rehost Lift and shift
The application moves to cloud infrastructure essentially unchanged.
A data centre is closing or hardware is end-of-life and the application itself is still fit for purpose.
Low
Replatform Lift and reshape
The application keeps its structure but adopts managed services — databases, queues, identity, hosting.
Running costs and patching burden are the problem, not the design.
Low–medium
Refactor Rework in place
The codebase is restructured module by module while it stays in production.
The system is valuable and mostly sound, but parts of it have become unmaintainable.
Medium
Rebuild Rewrite as one system
A new application replaces the old one, phase by phase, on a modern architecture and a single data model.
The root problem is structural — split databases, unfixable performance, an architecture that cannot carry the roadmap.
High effort, staged
Replace Buy instead of build
A commercial product takes over the function, with integration and data migration handled by us.
The capability is not a differentiator and a mature product already does it well.
Medium

The right approach is usually a staged combination — not a single modernisation pattern applied everywhere.

On DiSellCo we put both options on the table — patch the failing parts, or rebuild into one system. The client chose the rebuild because the duplicate databases were the root cause, not a symptom. That conversation belongs at the start, not after the contract.

Start here

A fixed-scope assessment before anyone commits to a programme

Two to four weeks, priced up front. Our engineers go through the codebase, the data model, the integrations and the deployment path, then hand you a plan you can take to the board — or to another vendor.

You keep every deliverable whether or not we build the thing. That is the point: it turns a multi-year decision into a small, reversible one.

How the switch happens

Phased cutover, with a way back at every stage

The old system keeps running until the new one has earned the traffic. Nothing is decommissioned on faith.

01

Assess

Codebase, data model, integrations and deployment path reviewed. Recommended path agreed before any build.

02

Foundations

Target architecture, environments, pipelines and a single data model stood up. Nothing switches yet.

03

Parallel run

New services run alongside the legacy system on real data until the numbers match.

04

Phased cutover

Traffic and functions move across in slices you approve, each with a documented rollback.

05

Decommission

The old system is retired only against agreed criteria — after handover, documentation and a clean audit.

Proof

DiSellCo: two databases, weekly deployments, missed orders

A legacy order, delivery, accounting and commission platform — a warehouse desktop application with its own database, a web application with another, and nightly SQL jobs trying to hold the two together.

.NET Core Angular Azure AKS Cosmos DB

Legacy constraint

The architecture had drifted over years of change requests. Import jobs failed silently and orders disappeared with them. Genealogy reports crawled because the relational model was never shaped for hierarchy. Preparing a release took about a week of simulated runs.

modernization intervention

We rebuilt it as one web platform on Azure — microservices, a single data model, a graph database for hierarchy, real-time APIs in place of the jobs, and automated deployments through Azure Kubernetes Service. The desktop application is gone, and the platform now onboards new customers as a SaaS product.

Desktop application retired entirely
Scheduled SQL jobs replaced by real-time APIs
Deployments automated through AKS
Before · legacy platform
After · modernized platform
Desktop warehouse application and web application, each with its own database and a sync mechanism between them
One web platform on a single data model — the desktop application retired entirely
Nightly SQL jobs importing from other systems; failed jobs meant missed orders
APIs exposed and consumed for real-time integration — the scheduled jobs are gone
Genealogy generation slow because the relational structure was never designed for hierarchy
Cosmos DB with the Gremlin API as a graph database — hierarchical queries return fast
Architecture degraded by years of change requests; code increasingly unmanageable
Microservices on Azure with clear service boundaries
Around a week of preparation and repeated simulation runs before every deployment
Automated deployments orchestrated through Azure Kubernetes Service
New developers had to understand the whole application before contributing
Onboarding into one service at a time — contribution starts in days
Single-customer system with hardware and server management overhead
Web-based SaaS: new customers onboarded quickly, infrastructure cost reduced

Migration controls

Three controls that decide whether a migration succeeds

The sequence above says when things move. These say what protects the business while they do — dependency discovery, rollback protection and operational readiness.

One data model, then migration

Duplicate records are reconciled into a single model before anything moves. Where hierarchy or graph relationships are the bottleneck, we change the storage technology rather than tuning around it.

Real-time integration replaces batch jobs

Scheduled imports become APIs with retries, monitoring and alerting, so a failure surfaces immediately instead of at month end.

Reconciliation you can audit

Old and new run in parallel on live data, with record counts and financial totals compared daily until you are satisfied they agree.

Continuity & ownership

modernization without vendor lock-in

The commercial and operational commitments a CIO needs on record before a modernization programme starts.

Frequently asked

What boards ask before approving a modernization

Downtime, data, cost and what happens to the people who know the old system.

Assessment before commitment
Parallel run and rollback at every phase
Full ownership of code and accounts
Data residency in your regions
Operational continuity

No. The legacy system stays live throughout. New services run in parallel on real data, functions move across in slices you approve, and each slice has a documented rollback. The old system is only decommissioned against criteria you have agreed.

Old and new run side by side and are reconciled daily — record counts, financial totals and key business figures compared until they agree. Reconciliation reports are yours to keep and to show an auditor.

Approach and governance

It depends on whether the failures are symptoms or the structure. On DiSellCo the split databases were causing the failures, so patching individual modules would have been exactly that — patchwork. Where the design is sound, refactoring in place is cheaper and safer, and we will say so.

They usually become the most valuable people in the programme. We take on legacy maintenance so they can spend their time on domain knowledge transfer, validation and acceptance rather than firefighting.

Ownership and security

You do, from day one. Source code, infrastructure-as-code, pipelines, runbooks and documentation live in your repositories under your cloud accounts. We never hold the keys to your production environment.

In the regions your policy requires — Canadian, US, EU or elsewhere. Residency is fixed at architecture stage, before any data moves, and it applies to non-production environments too.

Financial case

The assessment is fixed scope and fixed price. Delivery is then either time and materials against an agreed roadmap, or fixed price per phase where the boundary is clear. We do not price a multi-year programme as a single number before the assessment exists.

That is a legitimate outcome and it happens. You keep the dependency map, risk register, target architecture and phased plan, and you are free to run the work internally or take it to another vendor.
